Opportunity Assessment
Typically, all projects begin with a 1–3 week Opportunity Scan at the relevant client site(s). The goal of the assessment is to assess:
- How much improvement is possible i.e. how much can changeover times be sustainably reduced?
- What would be required to deliver that outcome i.e. length of time, resourcing, workstreams etc.
Delivering this requires a mixture of data analysis, process investigation and direct observations of changeover activities on the shop floor and workshops with process experts.
The output of the scan is a prioritized list of improvement opportunities for reducing changeover time, typically 20-50%, with a project plan to deliver those improvements, typically between 8-16 weeks.
We aim to identify at least twice as much opportunity during an assessment to be confident we can deliver the project target. At the end of the Opportunity Scan, we will present our findings to a team of client figures together with a proposal for delivering the target improvement for a Go/No Go decision to be made.

The Rapid Results Team
Chartwell consultants come on-site and lead a Rapid Results Team (RRT) to quickly reduce changeover.
The RRT is a small, cross-functional client team led by a Chartwell consultant that has responsibility for driving changeover reduction from an agreed baseline to the target level within the project timeframe.
This team will include members of the shop floor operational team and work closely with the wider group and supporting departments as needed to drive the desired changes.
This will vary depending on the workstream, but typically will involved repeated cycles of data collection to identify the highest value opportunities, then work to implement solutions – e.g. through trials to validate possible technical, organizational or other process changes and subsequent update of new SOPs, training etc.
Typical outcomes of RRT efforts are simplification of the overall process, reduction in unplanned downtime events, and more efficient communication and organization of the changeover team and supporting areas. Taken together, reductions in average length of 20-50% are possible.
Delivering results
The overall timeline to deliver target results depends on the process and industry, but initial results are typically seen within the first 1-3 changeovers post-project start.
By generating “quick wins” and showing how the impact of these can be seen on the overall changeover performance, the team builds up momentum and belief that the longer-term and more technically challenging opportunities can also be successfully implemented.
By the end of the project phase, we expect to be in a position where the team are sustainably delivering changeovers that are shorter than the target duration, and to have clear processes in place for managing changeover performance and driving further improvement.

Sustaining results
The extent to which teams will continue to deliver further improvements vs. sustaining the results delivered after the conclusion of the Chartwell-led RRT will depend on the nature of the process and the expectations set at the project onset.
